Build an operations dashboard around decisions

Choose a small set of operational metrics that help people recognise problems and decide what to do next.

Connect each metric to a decision

Start by listing the decisions your team makes during a normal week. Those might include reallocating capacity, investigating delays, or following up on unfinished work. For each decision, identify the smallest useful measure and the person responsible for acting on it. A total can show scale, but a rate, trend, or age distribution often explains where attention is needed. Keep the first dashboard focused. If a metric has no clear interpretation or action, move it out of the main view until the team can explain why it belongs there.

Write definitions before drawing charts

Define what counts as an item, which states are included, and which date determines the reporting period. Document exclusions, time zones, and the treatment of reopened or duplicated records. Make the denominator explicit for every percentage. Completion rate means little if different readers assume different populations. Check a sample of underlying records against the source system before trusting the chart. Show the latest successful refresh and flag incomplete data. A well-designed view can still mislead people when yesterday’s numbers look current or a missing integration silently removes part of the operation.

Make investigation straightforward

Provide filters that match how the team works, such as date, service, location, or owner. Let users move from a summary into the relevant records while respecting their access permissions. Use consistent units and restrained colours so an exception is easy to recognise. Compare performance against a meaningful baseline, and explain targets instead of presenting arbitrary red or green indicators. Review the dashboard with its users after several reporting cycles. Remove measures that do not influence decisions, clarify frequently misunderstood definitions, and assign someone to maintain the data checks as source systems change.

Checklist

  • List the operational decisions and the people who make them.
  • Choose metrics with a clear interpretation and next action.
  • Document populations, dates, states, exclusions, and denominators.
  • Reconcile sample records with the original source.
  • Display refresh status and provide useful investigation filters.
  • Schedule a review of usage, definitions, and data quality.
